Associations generally choose among three staffing models: hiring their own employees, contracting an association management company (AMC), or engaging a fractional or interim executive. In-house staff offer full dedication but concentrate risk in a few people. An AMC provides a full team and infrastructure for one fee. A fractional executive adds senior leadership without a permanent hire. Many associations also use a hybrid.
Side-by-side comparison
| In-house staff | Association management company | Fractional / interim executive | |
|---|---|---|---|
| Cost structure | Salaries, benefits, office, systems | Annual management fee | Monthly retainer |
| Expertise | Limited to who you hire | Specialists in every function | Senior leadership; specialists as needed |
| Continuity risk | High if one person leaves | Low — cross-trained team | Moderate; low if backed by a firm |
| Dedication | 100% focused on you | Named team dedicated to your account | Part-time or time-limited |
| Infrastructure | You build and maintain it | Included | Usually yours |
| Best for | Larger associations with stable budgets | Small and mid-sized associations | Transitions and growing organizations |
When is in-house staff the better choice?
When an association has the budget for a full team, needs staff fully immersed in a complex policy or industry environment, or has a culture built around its own employees. Even then, a hybrid model — an AMC or consultant supporting your CEO in finance, events, or certification — can add depth without adding headcount.
When is an AMC the better choice?
When volunteers are stretched, when one or two staff members carry everything, when a long-tenured executive is retiring, or when the association needs specialist skills it cannot hire full-time. Learn about full-service management.
When is a fractional executive the better choice?
When you need senior leadership now — during a departure, a turnaround, or a period of growth — but are not ready to commit to a permanent hire or a full AMC transition. Learn about fractional and interim executives.
Signs your association should consider a change
- Board meetings focus on operations instead of strategy
- Critical knowledge lives with one person
- Renewals, events, or financial reporting are slipping
- Volunteer leaders are burning out
- You can’t afford the specialists your growth requires
Talk with a senior NorthStar leader
Every conversation starts with a 30-minute call with a senior leader, not a sales rep. We listen first, then tell you plainly whether full-service management, a project, or fractional leadership fits your situation. Sometimes that answer is “not yet.”
